When to Switch Real Estate CRMs (and How to Do It Without Losing Leads)
In This Guide
Switch when your CRM is costing you deals: manual follow-up, scattered data, ROI you can’t prove, or growth it can’t support. Export everything and run both systems until go-live. Left Main REI, a Salesforce-native CRM and growth operating system for real estate investment teams, has you in the system on day one; migration takes up to 30 days.
What are the signs you’ve outgrown your CRM?
- Follow-up is manual. Reps text leads by hand, track callbacks on paper or in their heads, and there are no automated sequences. When a rep is out, their leads go quiet. The fix is pre-built cadences of calls, texts, emails and tasks that run whether or not someone remembers.
- Too many disconnected tools. Separate products for leads, dialing, e-signatures, property data, dispo and accounting, none sharing data. Every hand-off between tools is a place a lead can drop, and every report needs a spreadsheet.
- You can’t prove marketing ROI. You spend on mail, PPC and cold calling but can’t say which channel produces deals. You need cost per lead by source, conversion by campaign and cost per deal (see our guide to KPIs that actually grow your business).
- Your database is full of dead leads. Old and new leads are mixed together, and many owners have already sold. Your team wastes calls and misses the old leads that have become motivated.
- The system can’t support where you’re going. You want more deals, more reps or a new market, and the CRM makes each of those harder.
How do you know your current system is costing you deals?
Don’t guess. Pull these numbers this week. If you can’t pull them at all, that’s your answer.
- Leads with no next step. Count the open leads and opportunities with no task or follow-up scheduled. Every one of them is a seller nobody is calling.
- Speed to lead. Check how long new leads wait for a first call or text. If you can’t see that number, nobody is managing it.
- Follow-up depth. Look at how many touches your lost leads got before they went cold. Deals come from the fourth, eighth and twelfth touch. As one Left Main client put it: “He got a deal from literally the system following up for three months consistently.”
- Leads that already sold. Across Left Main customers, we generally see 5 to 8% of a database sitting in an active status when the property has already sold. If your CRM can’t tell you which ones, your team is calling, texting and mailing homeowners you can’t help.
- Deals lost at the handoff. Track where deals stall between lead manager, acquisitions and dispo. Scale lives in the handoffs, and so do the leaks.
- Hours spent moving data. Add up the time your team spends copying data between tools and rebuilding reports by hand, plus every subscription your CRM should replace.
- Fragile connections, downtime and bugs. Count how often a Zapier step fails, a lead form stops posting, the dialer stops syncing or the system goes down. Every break is a lead that never got a call, and every bug your team works around is time not spent on sellers.
- Reports you don’t trust. If your weekly numbers come from a spreadsheet someone updates by hand, you’re running the business on last week’s guess. If you can’t tie every number you track back to a source of truth, it’s just a guess.
Then price it. Take the deals you think slipped through last quarter and multiply by your average profit per deal. That number, not the subscription price, is the real cost of staying.
What does switching actually cost?
Switching has real costs too. Put them next to the cost of staying before you decide:
- Subscription and implementation fees for the new system.
- Team time for setup decisions, data cleanup and training.
- A short productivity dip while reps learn new screens.
- Overlap months paying for both systems.
- Rebuilding integrations with lead sources, dialers and websites.
For reference, Left Main’s plans (leftmainrei.co/pricing): Starter is $500/month plus $3,000 implementation. Launch is $1,200/month with implementation included and adds DealSignals or DispoSignals plus Property Sales AI. How long does a CRM switch take?
With Left Main, you’re in the system on day one. Data migration and integration setup take up to 30 days. The work runs in four phases.
Phase 1: Kickoff
- Short Getting Started lessons orient you. Then a kickoff call with your Left Main specialist confirms your go-live target and fits the setup to your business model.
- Connect your Google or Outlook email and calendar. Emails and meetings sync automatically.
- Bring questions on workflows, configuration and strategy to Ask Left Main Office Hours, every Tuesday and Thursday at 2pm ET.
Phase 2: Discovery and alignment
- Import your leads. Drop in your old CRM export, the import engine suggests the field mapping, and you approve it in plain English.
- Verify the data, then convert opportunity-stage leads into opportunities at the right stage so deals in motion don’t start over.
- A process-mapping workshop puts your lead-to-close process onto Left Main stages. Fix a broken stage here, before your team builds habits around it.
Phase 3: Build and review
- The Left Main team connects your phone system (smrtPhone, RingCentral, Dialpad, CallRail and more) and your eSignature tool (DocuSign and others).
- Set up web-to-lead forms and Cadences: channels, your outbound SMS number and email defaults.
- Configure Zapier and the rest of your stack, and turn on your plan’s add-ons: Property Sales AI, DealSignals, DispoSignals or Left Main Exchange (the Investor Portal).
Phase 4: Launch
- Work your first lead in Left Main. Log a call, set a next step, fire a cadence.
- Hold a go-live call with your specialist, then your team goes live.
- Phones go live once every integration is mapped and switched on and all your data is imported.
Data migration checklist
- Contacts and properties: owner names, phones, emails, mailing and property addresses, with lead source and campaign preserved.
- Status and stage: every open lead’s current stage, next task and due date.
- History: notes, call logs, text threads, emails, offers made.
- Files: contracts, photos, inspection reports.
- Deals: under-contract and closed deals with dates, prices, assignment fees and buyers.
- Buyers: buyer list with buy boxes, markets and purchase history.
- Do-not-contact flags: opt-outs and DNC status must come across intact.
- Integrations and numbers: tracking phone numbers, web forms, lead-source connections and automations.
- Validation: compare record counts before and after, and spot-check 20–30 records end to end.
Check your current tool’s export limits early. For example, Podio’s Excel export does not include images, files, tasks, comments or activity, and handles up to 20,000 items per export, so larger apps need to be exported in batches using filters (Podio documentation, checked Oct 17, 2026). If history lives in comments or activity, plan a separate way to capture it.
How do you switch without losing leads?
- Run both systems until you go live. Left Main keeps your old setup running until phone go-live, so work leads there until cutover.
- Cut over all lead sources at once. A split week, with some sources in each system, is where leads get lost.
- Export open tasks last. Pull the final list of open callbacks the day before cutover so nothing scheduled disappears.
- Restart follow-up on day one. Enroll every open lead in the right cadence in the new system immediately.
- Check DNC and opt-outs first. Contacting someone who opted out is a bigger problem than a missed callback.
- Clean up the database as you go. Separate live leads from dead ones, and close out leads whose properties already sold. In Left Main, Property Sales AI does that automatically by matching county sale records to your leads. DealSignals flags existing leads when one of its 12 stress indicators appears, such as pre-foreclosure, probate, tax default or eviction, and delivers newly distressed properties in your market to the CRM as net-new prospects.
Who should not switch yet
- Solo investors doing a deal or two a month whose current tool does follow-up reliably. A simpler, cheaper CRM is fine at that stage.
- Teams in the middle of a closing rush or a big hire. Wait for a calmer month.
- Teams whose real problem is process, not software. If no one agrees on stages or follow-up rules, a new tool will inherit the confusion. Write the process first.
- Teams with no one to own the switch. Migration needs a decision-maker for up to 30 days.
- Teams locked into a long contract where the exit cost outweighs the gain this year. Plan the switch for renewal.
Where Left Main fits
Left Main REI is a CRM and growth operating system for real estate investment teams that have outgrown their tools. Built natively on Salesforce by real estate operators, it is one system to find, run, and close every deal, so teams move faster, win more, and see exactly what’s working.
- Best-practice pipelines and the Cadence Library of automated follow-up included.
- Lead management, built-in calling, SMS, email and direct mail, ATTOM property data, dispositions and transaction management, and a mobile CRM. Calling and SMS need a phone account from a Left Main partner or your own phone system, billed by your provider. See features.
- Dashboards for L10, cost per acquisition, deal velocity, ARV accuracy, marketing ROI and team performance.
- Hundreds of real estate investment companies have implemented Left Main, from 5 deals a month to 200+. ProSource Home Buyers scaled from 10 to 50+ deals per month.
- Integrations with tools teams already use, including smrtPhone, RingCentral, Dialpad, Launch Control, BatchLeads, InvestorLift, Carrot, CallRail, Calendly, QuickBooks (on every plan) and Zapier.
- Support by phone, email and ticket during business hours, plus a community forum.
A former client put the growth point simply: “You can grow into Left Main better than you can grow into something like Podio.”
Who should choose which
- Stay where you are if your follow-up runs reliably, your reports answer your weekly questions, and you aren’t planning to add people or markets this year.
- Move to a simpler investor CRM if you’re a solo operator who needs basic automation at a low monthly cost.
- Move to Left Main if you have separate acquisitions and dispo roles, you’re paying for several tools that don’t share data, and you want one system that can carry you through the next stage of growth. FAQ
When should a real estate investor switch CRMs?
When the CRM is costing you deals: follow-up depends on people remembering, data is split across tools, you can’t tie marketing spend to deals, or the system breaks when you add people or markets. If two or more of these are true, start evaluating.
How long does it take to switch real estate CRMs?
With Left Main, you get access right after purchase. Data migration and integration setup take up to 30 days, depending on your situation, across four phases: kickoff, discovery and alignment, build and review, and launch.
Will I lose my lead history if I switch CRMs?
Not if you plan for it. Left Main imports contacts, notes, call and SMS history, files and tasks, from your current CRM or from files. Check what your current tool’s export leaves out, and validate counts and sample records after import.
Should I run two CRMs at the same time?
Yes, until you go live. With Left Main, your old setup keeps running until phones go live. Then move every lead source the same day and keep the old system read-only for reference.
How much does it cost to switch to Left Main?
Starter is $500/month plus $3,000 implementation. Launch is $1,200/month with implementation included. Enterprise is $2,000/month with premium implementation included. Salesforce Enterprise Edition licensing is included in every plan (extra users $80/user/month).
